AI Is Exposing the System, Not Just Changing the Work
An industry colleague of mine described two people in the same organisation. One is quietly using AI to transform how she works. She’s faster now, sharper, producing better output than she could a few months ago. And she’s saying nothing about how.
The other can feel the ground shifting and hasn’t moved. Not because he’s resistant or disengaged, but because he’s unsure where he fits now. And where his value lies.
They look like opposites – they’re not.
They’re both responding to the same underlying condition. It doesn’t feel safe to engage with this honestly.
That observation matters because most organisations are still treating AI as a productivity question. The dominant conversation is about how much time it will save, how much cost can be taken out, and how quickly it can be rolled out.
It’s neat, measurable, and easy to report. And it misses what is actually happening.
Because what AI is really doing is not just changing the work. It is exposing how the organisation actually works. Not how it’s described, not how it’s governed, but how it behaves under pressure.
You see it in who speaks up and who doesn’t. Where behaviour is already ahead of governance. In what gets said in the room versus what gets said afterwards. Whether leaders create clarity or provide certainty.
Under pressure, systems don’t transform – they reveal themselves.
There is also a more uncomfortable truth sitting underneath all of this. AI is already better at much of the routine cognitive work organisations have historically built roles around. The drafting, the synthesis, the analysis. The parts of the job that filled time and, in many cases, signalled productivity.
Which means the question is no longer whether AI will change the work. It already has.
SO WHERE DOES THE WORK SIT?
The work now sits at the edges. At the beginning, deciding what is worth doing. At the end, interpreting what comes back and deciding what to do next. Judgement hasn’t disappeared, but it has moved, and in most organisations it hasn’t been developed to the level now required.
There is also another layer to this that most organisations are not naming.
We have never been threatened by something that takes away the drudgery – we’ve always welcomed that with open arms. That is what assistants, technology and systems have always done. They free us up to focus on higher-value work.
What is different here is that AI is not only taking on basic tasks but also starting to handle the parts of the work on which people have built their value (and, in many cases, their identities). The thinking, the structuring, the articulation. The parts that signal competence, experience and expertise.
So the anxiety is not that AI will do the boring parts of the job. It is that it may do the impressive parts too.
And that is a very different proposition. And it means the work has to move. Not disappear, but move.
This is where many organisations will struggle, not because they lack capability, but because their systems are not set up for this shift. Work is still divided into functions, while AI cuts across them all. Incentives still reward delivery, while the work now requires redefinition. And people who are already overloaded are being asked to adapt on top of everything else.
Many won’t. Or they will adapt, but in ways the organisation cannot see, working around the system rather than through it.
The organisations that pull ahead will not be the ones who implement AI the fastest. They will be the ones who build adaptive capability the fastest. That shows up in very practical ways: making experimentation visible rather than hidden, creating space for people to engage rather than assuming it exists, bringing informal practice into the open, and asking better questions.
Not just how much time we can save, but what becomes possible now that was not possible before.
From a governance perspective, this is where the real exposure sits. Boards do not need more dashboards showing AI adoption. They need visibility into something far less comfortable: where behaviour is already running ahead of governance, where people are holding back what is actually happening, and where capability is forming in ways the organisation has not sanctioned.
Because the risk is not failed implementation, it is false confidence. The belief that rollout equals readiness, when behaviour tells a very different story.
AI is not a future disruption. It is a present condition. And what it is making visible is how organisations behave under pressure.
AI may take the work in the middle. But performance, risk and value will sit where they always have, in how people decide what matters and what they do with what comes back. That is not a technology question. It is a human systems one.
So the real question is not whether AI has been rolled out. It is this:
